# Ashton pain points – full transcript analysis

Scope: all 44 non-empty Google Meet "Notes by Gemini" docs where Ashton Keys was present, 13 Jul to 7 Oct 2026, processed in date order. Per-meeting notes are on the box at /workspace/mt/notes/ (44 files).

Method, stated honestly: for each meeting I processed the full doc. That means the Gemini summary, every next step assigned to Ashton, and every Ashton speaking turn in the transcript, split by timestamp. I then read in full every Ashton turn that touches workload, delegation, frustration, management, blocking, time or doing things himself. That came to 1,000+ turns. Turns about pure product, ideology or small talk were skipped. Timestamps are approximate (the nearest preceding transcript timestamp). Quotes come from Gemini's automatic transcription and keep its errors ("Grock", "Zylus/Silas", "piss deck" = pitch deck). Nothing here is inferred beyond what the transcripts say.

## 1. Headline

Ashton's core pain doesn't change from July to October: he is the de facto manager, CEO, communicator and fallback for every role, and that keeps him from architecture, the demo and creative content. What changes is the shape.

- **July:** "I'm forced into admin" while the team grows from 2 to 7.
- **August:** "I'm offloading everything / everyone is their own manager".
- **Early to mid September:** a brief "it's going smoothly" (14 Sep).
- **Late September to October:** a sharp relapse as people leave or under-deliver (Juba, Zylus, Ivan; Fritz drifting from his community-manager role). "every day there's more people on my shoulders" (23 Sep), "I'm playing manager… flooded with all of Juba's tasks" (5 Oct).

As of 7 Oct it is still open and getting worse. The project manager and business developer roles are still not posted.

## 2. Timeline (Jul → Oct)

| Date | Meeting | What happened for Ashton |
|---|---|---|
| 13 Jul | Core Team Weekly | Team has grown from 2 to 7. ~00:21:40 "right now I'm doing all the administrative tasks, setting up all the…". ~01:31:41 "it prevents me from doing my job". The manager/CEO role is "missing". Assigned 12 next steps (onboarding, job description, articles, research). |
| 13 Jul | Notion Onboarding | He builds and explains the whole Notion system (centres, access, Eisenhower matrix) and decides who goes where. |
| 15 Jul | Biz-Dev | ~00:25:43 "I need to grow less like obsessive compulsive about the project… I'm not looping". Sets the rule "if blocked, message right away". |
| 20 Jul | Core Team | ~00:07:49 "for now I can just do them all [team-wide updates] because I've been in every meeting". Calendar, onboarding and badge chores (12 next steps). |
| 24 Jul | Marketing | ~00:14:35 "S publishes an article, I got to go read it… somebody new contacts me… I got to go talk to him" (management overhead). ~00:36:55 "why should I be in everything? I'm trying to abstract myself away from everything." |
| 27 Jul | Core Team | ~00:16:56 "it seems like everything still runs through me". ~00:36:04 "a lot of my time goes towards managing stuff". ~01:53:11 "I don't have like the time to like tinker around". 11 next steps (announcements, snapshot, Midjourney, Ivan catch-up). |
| 3 Aug | Core Team | Ivan drops out: "I have to go and do that myself" (demo). ~00:41:55 "people think that I'm the king… I'm not good at it… it messes up my mind". ~00:50:34 "it's taking up all my mind space". Decision: Ashton moves to CTO and offloads managerial duties; Amanda takes HR-type duties; Juba takes partners. |
| 6 Aug | Biz-Dev | Stuck on pitch-deck themes: "I also don't want to do it myself. I'm kind of like stuck in the middle." |
| 10 Aug | Core Team | ~01:32:31 "I thought I handed that all off but… I'm still doing like the meetings". "We don't have a true project manager." Ivan "is a pain in the ass". |
| 12 Aug | Biz-Dev | Explicit offload plan: "I want to offload as much as possible". Announcements are "a managerial task" he wants gone. ~00:32:06 "you can't just like spend half your day… doing meetings… and then go… do the deep work." |
| 17–24 Aug | Core Team | Job postings blocked on him "finessing" them. 24 Aug: "I'm excited to actually get back to being able to work". |
| 26 Aug | Marketing | ~01:20:02 "nobody's f****** picking up the pieces… I'm having to tell people to do all these things." |
| 31 Aug | Core Team | ~01:27:39 "I need to protect my time… the more chat that we do, the more it distracts me". ~01:55:43 "I feel like I need to offload still a lot a lot more stuff". Hands organisational questions to Fritz and Silas. |
| 2–3 Sep | Marketing + Continuation | Does posts himself ("I'll edit it myself"). 3 Sep ~00:00:02 "I woke up with my mind so full… I'm getting a bit overwhelmed". Voting badges "take too much time". Tool and admin chores (ticket bot, brand account, calendar error). |
| 9 Sep | Biz-Dev (3 h 20 m) | Peak frustration with Juba being silently blocked for a month. ~00:09:14 "I am so like up to here… I don't have time to deal with people's… mental illnesses". ~00:26:43 "it's not in my nature to go chase people… I'm not a manager kind of personality". ~00:20:40 "onboarding everybody has cost me… time and energy". ~02:31:50 "I'm not going to read all 25 submissions. That took way too much time." ~03:19:19 "I already feel like I'm doing everything". |
| 14 Sep | Core Team | A temporary high: "everything is starting to go pretty smoothly… It's all getting offloaded pretty well." |
| 16 Sep | Biz-Dev / Comms | Handles Snapshot partnership logistics and Fritz's reaction. "we don't have another [community manager]". |
| 21 Sep | Core Team | ~00:50:29 "this actually messes up my flow… I'll do this myself… please just message me that you can't do it". Takes on the Grok plan and Bitwarden, legal, token vesting. Spends time arguing with external critics ("retard answering"). |
| 23 Sep | Biz-Dev | ~00:03:31 "every day there's more people on my shoulders… I'm getting more loaded up". ~00:07:06 "it all falls on me… the managerial stuff". Dreads Malta travel and negotiation. |
| 23 Sep | Communications | Confronts Fritz for building a voting interface instead of doing community management. ~00:45:04 "I see that myself just doing everything for everybody". ~01:28:01 "I have about 13 minutes before next meeting". |
| 28 Sep | Core Team | ~00:33:29 "I'm so overloaded with things I don't have time to do what I actually want to do". ~01:36:56 "everybody sorting out their issues ends up seeming like my issue". Decision to hire a PM / coordinator; he is to write the job description. |
| 30 Sep | Biz-Dev | Juba is leaving the business-developer role. ~01:06:07 "somebody had to do it and I don't have time to do it… we need a new business developer". "Ivan… took a month of my time." |
| 5 Oct | Core Team (3 h 4 m) | Most explicit statement: "all the pressure is on me… store the state of the project and the people in my brain all the time… preventing me from… architecture and software engineering… I'm playing manager… flooded with all of Juba's tasks". Even with a manager, a handoff "would take me multiple months". Action: a mind map of project state. |
| 7 Oct | Biz-Dev / Comms | Juba gone, so less manpower. He still owns: the pitch deck ("I should make a pitch…"), writing three role descriptions (PM, business developer, community manager), the podcast list, the content library structure ("because I'm the one that builds systems"), the company phone and blocked Google account. "I'm not sure if I'm going to have time to make an account… because of the busyness". |

## 3. Themes ranked by frequency and severity

Status is as of 7 Oct. "Frequency" counts the meetings where the theme comes up in Ashton's own words or in his assigned next steps.

### T1. De facto manager / CEO, carrying project state in his head. Severity: critical. Frequency: ~20 meetings. Status: OPEN, WORSE
- 13 Jul Core Team ~00:21:40, ~01:31:41
- 24 Jul Marketing ~00:14:35, ~00:36:55
- 27 Jul Core Team ~00:16:56, ~00:36:04
- 3 Aug Core Team ~00:41:55, ~00:50:34, ~00:52:22
- 10 Aug Core Team ~01:29:45, ~01:32:31
- 12 Aug Biz-Dev ~00:20:19, ~00:36:51

- 5 Oct Core Team ~01:45:05, ~01:48:32, ~01:57:07

Evolution:
- July: accepted as temporary.
- 3 Aug: formal plan to move to CTO.
- 12 Aug: "everyone their own manager".
- 14 Sep: brief relief.
- From 23 Sep: relapse, then a decision (28 Sep) to hire a PM.
- On 7 Oct the PM job description is still on his own to-do list. The fix itself is blocked on him.

### T2. Business development, investors, advisors and partners falling back on him. Severity: high. Frequency: ~14 meetings. Status: OPEN, WORSE after Juba left
- Advisor templates, CRM and contracts: 16 Sep Biz-Dev; 19 Sep Ashton/Dzeki; 14 Sep Michel.
- Advisor research and calls: 9 Sep Biz-Dev.
- Outreach: 23 Jul Alignment; 29 Jul; 14 Sep Core Team.
- 30 Sep Biz-Dev ~00:53:58 "no business developer, no problem… I will send out the templates. I talked to everybody myself anyway"; ~01:06:07.
- 23 Sep Biz-Dev ~01:02:54 "the little details… I'm not good at sorting out"; ~01:06:41 negotiation conflicts with his public role.
- 5 Oct Core Team ~01:50:45 Juba leaving is now "a problem".
- 7 Oct Biz-Dev: focus narrowed to investors and advisors "until we pick up a business developer".

Evolution: handed to Juba on 3 Aug and 12 Aug. Juba was silently blocked for a month (9 Sep), left (30 Sep), and the work came back to Ashton (5 Oct).

### T3. Teammates not delivering or not saying they're blocked, so he does it himself. Severity: high (the strongest emotional cue). Frequency: ~9 meetings. Status: OPEN (the people have changed)
- Ivan:
  - 3 Aug ~00:27:43 "I have to go and do that myself"; ~01:06:22 "worst case… I build a demo myself in like a year".
  - 10 Aug "pain in the ass".
  - 30 Sep and 7 Oct ~00:59:33 "he wasted a month of my time".
- Juba: 9 Sep ~00:12:51, ~00:28:58 "I gave you like a month… you didn't tell me you were blocked"; ~00:32:26 "I will do it myself rather than getting more Ivans".
- Fritz: 23 Sep Comms ~00:40:31–00:56:38 (voting interface instead of community management).
- Unnamed: 21 Sep Core Team ~00:50:29 "messes up my flow… I'll do this myself".
- Others: 26 Aug Marketing ~01:20:02; 2 Sep Marketing ~00:40:12 "I'll edit it myself".

Evolution: the "message me if blocked" rule was set on 15 Jul and repeated on 16 Sep. The pattern keeps coming back with different people.

### T4. Onboarding, hiring and recruiting cost. Severity: high. Frequency: ~15 meetings. Status: OPEN
- Notion onboarding: 13 Jul (×2), 20 Jul.
- Guests and access: 10 Aug ~00:40:13 "I have to invite him as a guest to every individual notion note".
- Job posts blocked on him: 17 Aug ~00:14:00; also 24 Aug, 31 Aug, 10 Aug, 30 Sep, 7 Oct.
- 9 Sep ~00:20:40 and ~00:33:19 "it costs me time and energy to onboard these people, offboard these people".
- 28 Sep ~00:27:52 "groundhog day of… introducing the bottom levels… to a new person".
- 5 Oct ~01:57:07–02:03:17 state transfer "would take me multiple months", so he is to build a mind map.
- 7 Oct ~01:00:33–01:06:41 he must write three role descriptions.

Evolution: from onboarding many contributors (July–Aug), to wanting to be "very selective" (Sep–Oct). Every hire still goes through him.

### T5. Tool, account and access admin. Severity: medium (low skill, constant). Frequency: ~14 meetings. Status: OPEN, recurring
- Notion structure and permissions: 13 Jul; 16 Sep; 9 Sep (CRM permissions); 14 Sep (task views).

- Bitwarden and shared accounts:
  - Midjourney: 27 Jul.
  - Imgflip and Midjourney: 12 Aug Marketing.
  - Grok: 21 Sep, 30 Sep.
- Discord and bots:
  - Collab.Land bug: 20 Jul.
  - Ticket bot white-label: 31 Aug, 3 Sep, where he said "a bit annoying… payment channel was weird".
  - "too much complexity for me" (3 Sep).
- Snapshot spaces and moderators: 27 Jul; 31 Aug.
- Workspace 2FA audit: 28 Sep ~00:58:17.
- Company SIM and phone; Google blocking the shared account: 7 Oct ~00:43:25, ~00:46:43 "really annoying".

Evolution: steady throughout. None of it needs Ashton specifically.

### T6. Community, comms and contest admin, plus handling critics. Severity: medium-high. Frequency: ~14 meetings. Status: PARTLY DELEGATED (Fritz now handles the community, per 7 Oct), with the contest load still open
- Announcements:
  - 27 Jul "everything still runs through me".
  - 12 Aug "announcements… I would like to offload it".
  - 31 Aug.
- Contest reading and voting:
  - 3 Sep "takes too much time".
  - 9 Sep "25 submissions took way too much time… we need a curator".
  - 23 Sep Comms ~00:06:00 "I keep telling myself that I should read it all".
  - 7 Oct Comms ~01:20:10 "buddy system to compress content submissions cost".
- Answering critics and trolls: 9 Sep ~02:29:21–02:33:40 "I don't got time for them"; 21 Sep ~00:12:00–00:38:28.
- Canonical forum threads and objection FAQs: 9 Sep Comms; 3 Sep; 21 Sep; 31 Aug.

Evolution: Zylus left, Fritz was redirected on 23 Sep, and by 7 Oct "Fritz is handling the community… just fine". Contest triage and external debates are still unsolved.

### T7. Pitch deck, slides and presentation themes. Severity: medium. Frequency: ~8 meetings. Status: OPEN
- 23 Jul; 27 Jul; 5 Aug ("I created a piss deck myself"); 6 Aug ("stuck in the middle"); 12 Aug ~00:33:52 "I literally could not like force myself to do it"; 2 Sep; 30 Sep; 7 Oct ~00:51:24.
- 23 Sep: conference talks "only I do" (Malta travel burden).

Evolution: delegated to each person making their own deck (12 Aug). By 7 Oct Juba is gone and Dzeki's deck "wasn't the right fit", so it is back with Ashton.

### T8. Meetings and context-switching load. Severity: medium. Frequency: ~10 meetings. Status: OPEN
- 12 Aug ~00:32:06 meetings versus deep work.
- 10 Aug calendar flip "so that we get unblocked".
- 23 Sep "13 minutes before next meeting".
- 7 Oct Biz-Dev ~01:25:16 "we talked too much about random stuff… we could have finished the agenda".
- 23 Sep Comms ~00:10:05 "we're bouncing on topics too much".
- He hosts or drives most weeklies: 20 Jul "I can just do them all".
- Data point: he attended about 69 h of recorded meetings in 13 weeks.

### T9. Real work being crowded out. Severity: critical (this is the outcome of everything above). Frequency: ~10 meetings. Status: OPEN
- Articles "when time permits": 9 Sep Comms; 27 Jul ~00:36:04 "I'll see if I have time".
- Demo and architecture: 3 Aug; 28 Sep ~01:53:29 "if no engineers join… I'm doing the demo myself".
- 28 Sep ~01:41:08 "all I want to be doing is creative content presentations".
- 5 Oct ~01:45:05.

### T10. Personal strain signals. Frequency: ~7 meetings. Status: OPEN
- 15 Jul "obsessive compulsive… looping"
- 3 Aug "messes up my mind"
- 10 Aug "gave me a headache"
- 3 Sep "mind so full… overwhelmed"
- 9 Sep "a little bit exhausted"
- 23 Sep "tired to fly"
- 28 Sep "ruins my mood"
- 5 Oct "I wake up… always thinking about this stuff"

### Resolved or no longer relevant (as of 7 Oct)
- Calendar duplication: 20 Jul, "stopped bothering me".
- Fritz hosting calls: 31 Aug, "he can totally do it".
- Community manager gap: as of 7 Oct, "Fritz is handling the community… just fine".
- Telegram announcements channel: deprioritised on 7 Oct ("overkill").
- Juba's business-development pipeline: no longer relevant, because Juba left. The work went back to Ashton (T2).
- Ivan as developer: closed. Sean is now the lead candidate (30 Sep). The replacement isn't confirmed, so the demo risk remains.

## 5. Weekly hours (only where the transcripts support it; all estimates)

- **Meetings:** he attended about 69 h of recorded calls over 13 weeks, roughly 5.3 h/week. That figure comes from the transcript durations. Unrecorded calls aren't counted.
- **Contest reading:** "25 submissions took way too much time from all of our team" (9 Sep). No hours are given, so I make no estimate.
- **Onboarding and offboarding:** Ivan "took a month of my time" (30 Sep, 7 Oct). That is a one-off, not weekly.
- For the other themes the transcripts give no time figures, so I don't estimate them.
